Why is your own website the weakest lever for AI visibility?
Every business owner's instinct is to rewrite the homepage. It is the one page you control, so it feels like the place to act. But a language model treats your own description of yourself as a claim, not evidence. It carries far less weight than the same claim appearing on a page you don't own.
This is the single most counter-intuitive fact in the category: the work that moves AI visibility mostly happens off your website. Your site's job is to be unambiguous and machine-readable when the model finally arrives — not to do the convincing.
What signals make an AI assistant cite you?
Notice that four of these six are things other people publish about you. Earned distribution has been measured to lift AI citations by a median of around 239% — a far larger effect than any on-site change.
- Mentions on third-party sites — directories, industry press, partner pages, supplier lists
- Appearing in "best of" and comparison listicles for your category and city
- Backlinks from established domains, and the number of distinct referring domains
- Branded mentions across the web, even without a link
- Video and transcript content, which is disproportionately quoted
- A consistent name, address and description everywhere you appear
What must your own site get right for AI search?
- Answer the question in the first 40–60 words of a page, before any preamble
- Structured data (Organization, FAQPage, Article) so facts are unambiguous
- Plain HTML that renders without JavaScript — many AI crawlers don't execute it
- An llms.txt file summarising what you do and which pages matter
- Explicit allow rules for AI crawlers in robots.txt, not just Googlebot
- Dates on everything — freshness is a ranking factor for assistants
Set your expectations honestly
AI referral traffic is still small: across measured sites it averages around 1% of total visits, against roughly 25% from traditional organic search. Anyone promising that AI search will replace your funnel this year is selling something.
What makes it worth doing anyway is intent. Someone arriving from an AI recommendation has already been pre-qualified by the assistant — they were told you were the answer. Brands recommended in ChatGPT are about 2.5x more likely to get a visit within seven days, and around half of users click through to the cited source. Small volume, unusually warm.
A realistic 90-day sequence
- Weeks 1–2: fix the technical layer — schema, llms.txt, crawler rules, answer-first page openings
- Weeks 3–6: claim and align every third-party profile that already mentions you, so the descriptions match
- Weeks 5–10: get into two or three genuine industry listicles or directories for your category
- Weeks 8–12: publish the two questions your customers actually ask, answered better than anyone in your market
- Throughout: check monthly by asking the assistants themselves what they say about your category

01How do I check whether ChatGPT knows my company?
Ask it directly — both by name and, more importantly, by the question a customer would ask: "who are the best [your service] companies in [your city]?" The second answer tells you whether you're in the consideration set at all.
02Is GEO different from SEO?
It overlaps heavily. Authority, backlinks and clear content help both. The differences are that assistants reward directly liftable answers, third-party corroboration and freshness more, and reward keyword placement much less.
03How long does it take to appear in AI answers?
Technical fixes can be picked up within days to weeks, since IndexNow and AI crawlers move quickly. Building the third-party mentions that actually drive citations is a 3–6 month job on a new domain.
04Can I pay to appear in ChatGPT answers?
Not for the organic recommendation itself. What you can pay for is the thing that produces it — being covered, listed and reviewed on sites the model already trusts.
