Läs på svenska →Should you hire someone or automate it? A decision framework

In short
Automate work that is repetitive, rule-based and high-volume. Hire for work that needs judgment, relationships or accountability. In Sweden an employee costs gross salary plus 31.42% in employer contributions, so a 35,000 SEK salary is roughly 46,000 SEK a month before equipment, tools and management time.
What does hiring cost versus automating?
Note the employer contribution rate: 31.42% for 2026, with a temporary reduction to 20.81% for employees aged 19–23 from 1 April 2026. That reduction is worth roughly 3,200 SEK a month on a 30,000 SEK salary and genuinely changes the maths for junior roles.
| EMPLOYEE | AUTOMATION | |
|---|---|---|
| Direct cost | Salary + 31.42% employer contributions | 10,000–80,000 SEK build + running cost |
| Example, first year | ~550,000 SEK at 35,000 SEK/month | ~50,000 SEK build + ~1,000 SEK/month |
| Time to full productivity | 3–6 months | 2–8 weeks |
| Scales with volume | No — you hire again | Yes, at near-zero marginal cost |
| Handles the unexpected | Yes | No — it breaks and waits |
| Can be reversed | Slowly, with process and cost | Cancel it |
| Improves on its own | Yes | No — someone must maintain it |
The four-question test
Most real bottlenecks split. A support inbox is 70% repeated questions and 30% situations needing a person. The correct answer is usually not one or the other — it's automating the 70% so your existing people can do the 30% properly, which is also the cheapest option on the table.
- Is the task the same every time? If yes, lean automation. If every case differs, lean hiring.
- Does it need judgment someone will be held accountable for? Judgment means a person.
- How many times a month does it happen? Under about twenty, automation rarely repays the build.
- Does it involve a relationship? Customers notice when the human disappears from the human parts.
When is hiring the better choice?
- Sales conversations where trust is the product
- Anything requiring professional accountability — a signature, a licence, a duty of care
- Work that changes weekly and hasn't stabilised into a process yet
- Situations where being wrong is expensive and nobody would catch it
- Growth that needs someone to invent the process, not follow one
When is automation the better choice?
- Copying data between two systems that don't talk to each other
- First response to enquiries — speed matters more than eloquence
- Reminders, follow-ups and anything that fails because a human forgot
- Reading documents and pulling out the same fields every time
- Work arriving outside office hours that currently waits until morning
The mistake both camps make
Hiring to cover a broken process gives you a person maintaining the brokenness, permanently and expensively. Automating a broken process gives you the same brokenness, faster and harder to see.
Before either, write down the actual steps of the task as it happens today. It takes an hour and it routinely reveals that a third of the work exists only because of a decision nobody remembers making. Deleting that third is free, and it's the option most businesses never consider.
Frequently asked questions
01What does an employee really cost in Sweden?
Gross salary plus 31.42% employer contributions in 2026, so 35,000 SEK a month costs about 46,000 SEK before equipment, software, workspace and the management time nobody budgets. Employees aged 19–23 carry a reduced 20.81% rate from April 2026.
02Is automation cheaper than hiring?
Per repetitive task, usually by a wide margin — a build is a one-off cost against a recurring salary. But automation only handles what you defined in advance. Compare it to the specific hours you'd hand over, not to a whole person.
03How do I know if a task is worth automating?
Multiply monthly hours by the loaded hourly cost of whoever does it. If the build costs 40,000 SEK and the task is worth 10,000 SEK a month, payback is four months. Under roughly twenty repetitions a month, it usually isn't worth it.
04Can AI replace an administrator?
It can absorb the repetitive share — data entry, scheduling, first replies, document handling — which is often more than half the role. What remains is exceptions and judgment, which is usually the part worth paying for anyway.
